Episode length here is built bottom-up as a time budget rather than chosen as a target. Content time is the number of segments multiplied by minutes per segment, where light, medium and deep treatments are taken as roughly 5, 10 and 18 minutes each, then adjusted by a niche factor because consumption context differs by format. Daily news and briefing shows compress toward 10 to 20 minutes, business and education land around 25 to 40, and narrative or true-crime formats stretch to 35 to 50 because the audience is listening for immersion rather than for extraction of a specific answer. A guest interview is treated as a fixed 20-minute block, and intro, outro and ad breaks are added on top as overhead that is independent of topic count. Two derived numbers make the result actionable. The script estimate assumes a conversational delivery near 150 words per minute, a reasonable midpoint for unhurried spoken English; professional audiobook narration is typically specified around 150 to 160 words per minute for comparison. Editing time is estimated at roughly 3x finished duration for an inexperienced producer and 1.5x for a practised one, and that excludes research, show notes and promotion. The retention percentage attached to each length band is a planning heuristic, not a measurement of your show. Real drop-off depends far more on audience relationship than on duration, which is why established interview shows sustain two- and three-hour episodes while a new show can lose listeners well before the 30-minute mark.

Podcasting became possible when RSS gained the ability to carry an attached media file. Dave Winer added the enclosure element to RSS in 2000, and by 2004 Adam Curry and others had built client software that polled feeds and moved audio files onto portable players automatically. The name arrived in February 2004, when the journalist Ben Hammersley used the word podcasting in The Guardian while listing possible labels for the emerging medium. Apple added a podcast directory and subscription support to iTunes 4.9 in June 2005, which turned a hobbyist distribution trick into a mass channel almost overnight. For its first decade the medium had almost no data on how long people actually listened, because the RSS enclosure model reports a download, not consumption. Producers set length by convention instead: broadcast radio habits pushed many shows toward 28- or 58-minute clocks to fit hourly scheduling, while unedited conversational shows simply ran as long as the conversation lasted. Two developments changed the discussion. Serial, released in 2014 by the team behind This American Life, demonstrated a tightly edited 30- to 50-minute narrative form at very large scale. Then Apple introduced in-episode listening analytics in 2017, giving producers their first broad view of where audiences actually stopped. The length heuristics in tools like this one descend from that analytics era and from hosting-platform benchmark reports, which differ meaningfully between providers and between show categories.
